Fresh Buying & Distribution Network

A synergistic end-to-end supply chain framework for perishable goods, optimizing the procurement and distribution journey for a leading retail network.

Project Overview

I designed and implemented a high-performance operational workflow for perishable goods procurement, focusing specifically on the highly sensitive seafood supply chain for a leading retail network. The core business problem was that the existing supply chain suffered from severe manual coordination gaps, inconsistent quality check logging, and transit issues such as weight fluctuations due to poor temperature control. This fragmentation resulted in data silos, high wastage, and lost revenue. My approach involved a deep-dive process engineering methodology. I architected the entire process flowchart using Visio, bridging the gap between sourcing teams, centralized buying units, distribution centers, and retail outlets. I authored comprehensive technical documentation (v6.0) and managed the agile field implementation. The solution engineered a synchronized workflow that digitized demand forecasting, established multi-gate quality control protocols, and tracked real-time inventory movements. By integrating automated ERP replenishment (STO/PO) and dispatch logging (DN/GRN), we achieved a fully transparent and traceable supply chain from source to shelf. The specific outcomes were substantial: we optimized procurement cycles across multiple regional hubs, drastically reduced transit wastage through standardized handling protocols, and achieved 100% audit accuracy for quality check documentation, providing real-time performance visibility for all teams.

The Challenge

The existing supply chain suffered from manual coordination gaps, inconsistent quality check logging, and transit issues like weight fluctuations due to temperature control. This resulted in data silos and high wastage.

The Solution

Engineered a synchronized workflow that digitizes demand forecasting, quality control gates, and real-time inventory movements. By integrating automated replenishment (STO/PO) and dispatch logging (DN/GRN), we achieved a transparent and traceable supply chain from source to shelf.
